CASE STUDY: Fleet Decarbonisation and Electrification

Project Overview

The Client aimed to decarbonize its fleet operations, including electrifying forklifts, transitioning to a fully electric truck fleet, and upgrading the remaining fleet under subcontractors to meet EUR 6 standards. Business Dynamics Hub guided the Client through this transition, ensuring a sustainable and cost-efficient path to fleet electrification.​

  • The Paris Agreement: Meeting global carbon reduction targets.

  • EU Emissions Standards: Upgrading the remaining fleet to meet EUR 6 standards for emissions reduction.

Baseline Analysis

The project began with a comprehensive baseline analysis of The Client’s existing fleet, which included:

  • Reviewing fuel consumption and emissions from forklifts, trucks, and subcontractor fleets.

  • Identifying areas for potential electrification and EURO 6 upgrade for the remaining vehicles.

  • Analyzing the costs and operational efficiency of transitioning to electric vehicles (EVs) and meeting EUR 6 standards.

  • This analysis provided a clear starting point and a roadmap for the decarbonization strategy.

Methodology and Data Collection

Business Dynamics Hub used a combination of methodologies to ensure an effective transition:

  • Fleet Performance Analysis: Evaluating energy consumption, emissions, and operational efficiency of the existing fleet.

  • Electrification Feasibility Study: Conducting a technical study to evaluate the feasibility of transitioning forklifts and trucks to electric power.

  • EUR 6 Compliance Strategy: Analyzing and planning the upgrade of the remaining fleet under subcontractors to EUR 6 standards.

  • To ensure accurate planning, we integrated data collection from existing fleet operations and used real-time tracking to monitor emissions and energy use.

 

Recommendations

Based on the baseline analysis and data collection, we provided the following recommendations:

  • Electrification of Forklifts and Trucks: Transitioning forklifts and trucks to electric power, reducing operational emissions and improving energy efficiency.

  • EUR 6 Upgrade for Subcontractor Fleet: Encouraging subcontractors to upgrade to EUR 6 standard vehicles, ensuring a more environmentally friendly fleet under the Client’s operations.

  • Financing Strategy: Since the Client was financing the switch to EUR 6, we recommended cost-effective financing options and provided support in securing funding and grants for the electrification and fleet upgrades.

  • These measures were designed to achieve carbon reduction goals while ensuring the fleet remained operationally efficient.

 

Project Management and Implementation

Business Dynamics Hub oversaw the entire implementation process:

  • Stakeholder Engagement: We coordinated with internal teams, subcontractors, and fleet providers to ensure the transition was seamless.

  • Integration of Electric Vehicles (EVs): Ensuring smooth integration of electric forklifts and trucks into existing operations.

  • EUR 6 Fleet Integration: Managing the upgrade of subcontractor fleets to meet the EUR 6 emissions standard while minimizing disruption.

  • We ensured that the project was completed on time and within the Client’s budget.

 

Reporting

Throughout the project, Business Dynamics Hub provided regular reporting on:

  • Fleet Performance: Monitoring energy savings, emissions reductions, and operational efficiency after electrification and upgrades.

  • Regulatory Compliance: Reporting on compliance with local and international emissions standards, including EUR 6.

  • Sustainability Metrics: Key performance indicators (KPIs) were tracked, including emissions reductions, cost savings, and energy usage.

  • These reports kept the Client informed of progress and ensured alignment with sustainability goals.

 

Outcome

The project resulted in significant improvements for The Client:

  • Electrification of Forklifts and Trucks: Achieved full electrification of the forklift fleet and a large portion of the truck fleet, reducing emissions and operational costs.

  • EUR 6 Compliance: Successfully upgraded the remaining fleet under subcontractors to meet EUR 6 emissions standards.

  • Cost-effective Financing: The Client successfully financed the transition through a combination of internal investment and external funding options, enabling a smooth financial transition.

  • The Client significantly reduced emissions, enhanced fleet sustainability, and positioned themselves as a leader in fleet decarbonization in the logistics sector.
